Structure Instead of Heroism — Insights from Jörg's Talkat WTF26

At WTF26, Jörg Pees — Germany lead at Awide Agency andpartner at The PM Hub — took the stage to challenge the culture of heroism thatquietly holds our industry back.

Someone steps in at the last minute, saves the project, theclient is relieved, the team is burnt out — and the industry calls itprofessionalism. Jörg calls it a symptom.

Why projects actually fail

After 40 years in the exhibition industry, the diagnosis isclear. Projects don't collapse because of bad people or bad intentions. Theycollapse because nobody defined who can actually say yes — so every decisiontravels through five people and arrives too late. Because the"current" version of a document exists in six places simultaneously, and each team member is working from a different one. And because the moment aproject is delivered, the knowledge disappears with it — the next project startsfrom scratch, repeating the same avoidable mistakes in a slightly differentorder.

The real cost of heroism isn't the overtime. It's theinvisibility of what's actually going wrong.

Three principles that change how projects run.

·        Clarity — define who owns the five mostexpensive decisions before work begins: budget, design, technology, timelines, and changes. Not after the first crisis. Before it.

·        Visibility — one place where the projectactually lives. Not ten. A single cockpit that shows what's sold, approved, atrisk — visible to everyone who needs it.

·        Repeatability — treat every completed project asan asset. Kick-off templates, approval checklists, handover protocols. Builtonce, used every time. Nobody reinvents the screwdriver.

From firefighter to system builder. Jörg's most honest line of the talk:

"I don't want to put out fires. I want to build fireprevention."

For anyone who has spent years being the hero of their ownprojects  - it lands differently.

Less heroism. More system.
